There's a phone call every contractor recognizes. The tenant saying the shower goes lukewarm after two minutes. The property manager asking why the new tankless unit keeps tripping the breaker. The building owner wondering out loud if "tankless" was a mistake in the first place.
The first instinct is to blame the wiring. Or the tenant. Or the unit itself. Nine times out of ten, the unit gets swapped out and nobody digs deeper. But my team and I have reviewed over 1,200 heating and hot water units since 2021—roughly 300 a year—and the same scenario keeps coming back in a way that's hard to dismiss as bad luck.
In 2024, I rejected 11% of first deliveries from one budget supplier. Not for cosmetic reasons: spec mismatches, mislabeled components, and defects that should've been caught before the unit was boxed. I'm not saying every cheap unit is junk. Here's a question for you: do you verify the pressure gauge on a DeWalt air compressor before you use it? You know how to use an air compressor—you trust the gauge, set the dial, and get to work. If the gauge is off by five PSI, you adjust and move on. No harm done.
Heating equipment doesn't get that same benefit of the doubt. If a water heater spec is off by 20%, you find out when a tenant calls you on a cold February night. But the chain of custody is full of people who assume someone else checked. The importer assumes the factory tested it. The distributor assumes the importer verified it. The contractor assumes the label is accurate.
Four sets of hands, zero measurements.
We didn't have a formal inspection process in 2021. Cost us when a batch of units arrived with mislabeled heating elements. We didn't catch it until the third field installation failed. Should've built that checklist after the first callback, not the third.

I've lost track of how many times a building owner asked me to recommend "something reliable this time." Not "something cheap." Reliability was the only thing they cared about, because the previous deal had already cost them two weeks of vacancies and a stack of tenant complaints. The premium for reliability stopped being a negotiation point after the first failure.
That's what the "cheap is cheaper" math leaves out. The risk of failure has a cost, even when the unit doesn't fail, because you're always one phone call away from a property with no hot water and a deadline that can't move.
Certainty has a price. And sometimes paying it is the cheaper option.
In March 2024, we paid $340 extra for an expedited replacement unit because the alternative was losing a $15,000 annual service contract with a building owner who'd already lost patience. Did I like paying that fee? No. Was it the right call? Absolutely. That $340 bought certainty, not speed. And certainty was worth every dollar.
The fix isn't complicated. It just requires doing the homework that the marketing brochure was hoping you'd skip.
First, verify the performance claims. That's an independently reviewed number, not a spec designed in a sales meeting. If a brand isn't in any third-party database, ask why not.
Second, find out where the replacement stock actually lives. Not "do you have a warranty" but "which warehouse has a replacement unit today?" If the answer is "the port," you've just learned the real cost of that low price.
Third, check the components. This gets overlooked constantly. The outdoor fan motor on a heat pump unit—is it sealed against moisture or open-frame? The controller board on a tankless heater—is it coated for humid environments? The difference between a component rated for two seasons and one rated for fifteen years is invisible until it fails.
And when you look at a manufacturer's full lineup, the same standard should apply. Whether it's an electric tankless water heater, a Stiebel Eltron room heater, or a heat pump water heater, the specs should be real, the tolerances consistent, and the support line answered on the first try.
I'm not here to tell you that budget products never work. Some of them do, and some contractors get years of service out of them. But after five years of measuring what's actually inside the box, I know that the cheapest option is rarely the most certain one.
And when you're standing in a freezing rental property on a Wednesday afternoon, certainty is the only spec that matters.
